Most entrepreneurs think they're "using AI." They're not even close.

Almost everyone is clustered right at the bottom. Back in February I mapped out five levels of AI use. Since then I've gone deeper — into the tools and into real businesses — and the map got sharper. There aren't five levels. There are six. And past those six, the water keeps opening.
Read through these and find yourself. Don't pick the level you aspire to. Pick the one you're actually operating at today.
Level 1 — AI Answers Questions
Most people reach for Google or ChatGPT the moment they have a question. You type it in, get an answer, close the tab. That's it — and that's where the overwhelming majority of businesses live. Useful, the way a flashlight is useful in the dark. But the AI doesn't know your market, your customers, or your history. It's answering a question. It's not helping you run the business.
Level 2 — AI Produces Content
You use AI to write emails, draft posts, create copy, generate reports. A genuine time-saver — but still a tool you pick up and put down. It's writing without any real context about your business, your market, or where you are right now.
Level 3 — AI Runs Workflows
Now the AI is connected to your systems — pulling from your CRM, generating reports on its own, flagging patterns in support tickets, running campaigns off customer behavior. It isn't just saying things anymore. It's doing things. A big jump — but still operational: it's running tasks you set up, not thinking ahead for you.
Level 4 — AI as Strategic Advisor
The AI reads your data and actually knows your business. It flags problems before they become crises and surfaces opportunities you never asked about. You didn't ask about that customer segment that's slipping — it noticed and brought it to you. This is where AI stops being reactive and starts being proactive, and where most people realize they've been underusing it by a mile.
Level 5 — AI Runs Your Command Center
At this level the AI keeps a continuous, full picture of your entire business — what's happening inside, what's happening in your market, where you're winning and where you're exposed. It doesn't wait for you to ask. It brings you what matters, already sorted and in context, so you make decisions like a leader instead of a firefighter. Very few businesses have built this. It's the real edge.
Level 6 — AI as Deep Orchestrator
Here the AI runs a whole team of specialized AI agents in the background — one watching competitors, one tracking customer sentiment, one on operations, one on new regulations — and hands you finished recommendations to approve, not raw data to sift.

Real, but rare — and it only works once the earlier levels are solid.
What's on the horizon — Levels 7 through 10
Past Level 6 the trajectory keeps going. You don't need to be here today — but you should see it coming:
- Autonomous operators that make and carry out decisions inside limits you set — you're supervising, not approving every step.
- AI negotiating with other AI — your systems dealing directly with a supplier's systems at machine speed.
- Opportunity hunters that spot a market gap, run the numbers, and hand you a finished proposal.
- AI that improves itself. The big one. A tool that gets better when you improve it adds up. A tool that improves itself compounds. Two businesses buy the same system the same day, and a year later one is pulling away on a curve the other can't even see yet.
These aren't science fiction — pieces of each are already running. But they're the horizon, not today's job. The businesses that reach Levels 5 and 6 first will be ready to move into that deeper water when it opens.
The only question that's left
Most people reading this are at Level 1 or 2. That's not a criticism — a year and a half ago, Level 1 was as far as most of us had gotten. But the gap between Level 2 and Level 5 isn't a small step. It's the difference between guessing and knowing. Between reacting to a problem and seeing it coming three months out.
And the urgency isn't that AI will replace you. It won't — you're still the one in charge. The urgency is that the people who climb to Levels 4 and 5 will run circles around the ones who stay at Level 1. The technology exists, it's affordable, and it's no longer complicated. What's left is the willingness to actually use it.
